Which NFT projects have actually implemented their initial roadmaps? I have researched and come to the following conclusions:
BAYC, Score: 9/10
The team has achieved most of the initial goals: exclusive peripheral products, interactive club websites, and Mutant Apes.
Until early 2021, their commitments were very simple.
Pudgy Penguins, Score: 7/10
Before Luca Netz and the new team took over, Cole’s team had already launched multiple roadmap projects, including: peripheral goods, airdrops, and charity auctions.
Cole’s roadmap for the fat penguin period
Looking back now, some of them have been fulfilled before the new team took over.
They launched the first batch of peripheral products, which, although not exclusive to holders, at least completed it. These peripheral products include mugs, hoodies, t-shirts, and stickers. Airdrops and charity auctions were limited at the time and cannot be considered complete.

Azuki, Score: 7/10
Azuki opted for a “mind map” instead of a roadmap.
Initially, they announced:
Provides a 3D experience for holders.
Exclusive streetwear, including skateboarding and toys.
Hold events in real life.
Connect the physical and digital world.
$BEAN Token and DAO.
Looking back, some of them have become reality.
Azuki has launched exclusive products multiple times and is known for its IRL (In Real Life) activities. They have also achieved the integration of digital and physical in an innovative way through PBT.
However, the 3D avatar and $BEAN have not been delivered.
Azuki’s peripheral products
Doodles, score: 10/10
Doodles has completed the initial roadmap. This is the old picture I found:
Shortly after minting, they purchased their main mascot for 100 ETH.
They have added ETH to the treasury.
They acquired the Golden Wolf production studio.
They have established partnerships with many big brands.
Degods, Score: 6/10
I found a Google document from a long time ago, in which Frank (?) discussed the pros and cons of certain roadmap ideas. These include: DePalace, Merch, DeGods Welcome, DeOath.
It reads very interesting:
Exclusive product, ‘DeGods Welcome’ (at least in terms of strong social presence) has actually been achieved. And other ideas have been abandoned.
A previous Notion page recorded some of its content:
Moonbirds, Score: 4/10
Moonbirds are advertised as “utilitarian” PFPs, with commercial rights owned by the holders. However, after their infamous move to the CC0 license, that promise disappeared.
In addition, since the release of the roadmap, Moonbirds’ direction has also undergone significant changes:
“Project Highrise” has never been launched.
However, Moonbirds did release stake (“Nesting”) milestone rewards.
CloneX, Score: 9/10
RTFKT has completed most of CloneX’s initial roadmap, including 3D files for holders, forging events, and airdrops.
Reflection on the Results
The actual implementation of the roadmap may not meet everyone’s expectations.
Looking at the current point in time, the floor price of each NFT seems to have no relation to the degree of implementation of their initial roadmap.
BAYC and CloneX initially followed relatively simple roadmaps, and they basically delivered on their promises. However, CloneX’s floor price has plummeted all the way, while BAYC later attempted to deliver more than the initial roadmap: APE Token, Metaverse game, building a new chain, still unable to stop the decline in floor price.
However, the chubby penguin that did not fulfill too many initial promises has relied on the promotion of IP by the new team and the listing of children’s toys in Walmart, as well as frequent airdrops, and has performed well.
Some people even think that the PFP NFT project is “the more long you do, the long you get wrong”, and “artworks don’t need to have a project behind them to empower them”. For example, CryptoPunks, which will launch a new series of Punk IP and Airdrop it to holders, has been widely criticized by the community - “Yuga Labs, the project team, ruined CryptoPunks, they can’t even do nothing.”
Three years have passed since the NFT boom and bubble-filled 2021, where will the more mature projects and more rational participants take this track? Let’s wait and see.
